Google Search Ads vs Performance Max for painters is an easy call for most painting companies: run Search-only. Search campaigns show your ad to homeowners typing “exterior painters near me” into Google, while Performance Max hands your budget to Google’s automation and lets it spend across Search, YouTube, Gmail, Display, and Maps wherever it decides. For a local painting contractor whose whole business runs on booked jobs, that loss of control usually costs more than the automation gives back.

If your agency just told you they’re moving your account to Performance Max, this post is the second opinion. I run Google Ads for painting contractors every day, and I’ll lay out what each campaign type actually does, what the data says, and the narrow cases where PMax earns a test.

Performance Max, or PMax, is Google’s automated campaign type. You give it assets: headlines, images, maybe a video. It builds ads and places them across every Google surface it owns. You don’t pick keywords. You don’t see most of the search terms you paid for. You can’t fully control where the ads run.

A Search campaign is the opposite. You choose the keywords, you write the ads, you see every search term that triggered a click, and you cut the ones that waste money. Think of it this way: Search is you deciding who sees your ad. PMax is Google deciding, with your money, and grading its own homework.

Why does Search-only win for painting contractors?

Because painting is a demand-capture business, and Search is the demand-capture tool. Nobody impulse-buys a $6,000 exterior repaint off a banner ad. The homeowner who books that job searched for a painter, compared a few, and called one. Your job is to be there when the search happens, and a Search campaign does exactly that and nothing else.

PMax’s pitch is incremental reach. For a national ecommerce brand with thousands of products, that pitch has merit. For a painter in one metro, the “extra reach” is mostly YouTube pre-roll and Display impressions shown to people who never asked about painting. You’re paying demand-creation prices in a demand-capture business.

There’s also a quieter problem: cannibalization. Optmyzr studied 503 accounts running both campaign types and found keyword overlap in over 91 percent of them, with PMax frequently taking the auction even when a Search campaign had the exact keyword. And when the performance gap between the two exceeded 10 percent, Search was more often the better performer. So PMax doesn’t just add reach on top of your Search campaign. It eats part of it, often at worse economics, while the reporting makes it hard to see the theft.

Why are Performance Max leads worse for lead gen businesses?

Because PMax optimizes toward whatever conversion signal you feed it, and for most local businesses that signal is a form fill, which bots and tire kickers can produce cheaply. Search Engine Land’s breakdown of why PMax fails for lead generation describes the loop: spam and low-intent users fill out forms, Google reads those as wins, then goes hunting for more traffic that looks just like it. Volume goes up, your estimator’s calendar doesn’t.

The honest fix, which even PMax’s defenders admit, is feeding the machine real outcome data: which leads became estimates, which estimates became booked jobs. That’s offline conversion tracking wired to your actual sales process. Most painting companies, and frankly most agencies serving them, never build that plumbing. It’s the same discipline we describe in how we measure, and until it exists, PMax is optimizing blind toward the cheapest form fill it can find.

This is also why the only scoreboard that matters here is cost per booked job, not cost per lead. PMax is very good at making cost per lead look great. It is much worse at putting jobs on the schedule, and with call tracking in place, the difference shows up fast.

Should you ever let an agency run PMax on your account?

Sometimes, with conditions. PMax is a reasonable test when your Search campaigns are genuinely maxed out: impression share is high, every worthwhile keyword is funded, and you still have budget left. In July, in most markets, that bar is real. Midsummer is peak exterior season, and if your Search campaign still caps out its budget by mid afternoon, the next dollar belongs in Search, not in a new campaign type.

If you do test PMax, insist on three things. First, it gets its own budget on top of a fully funded Search campaign, never carved out of it. Second, offline conversion data flows back into the account so it optimizes toward booked work, not form fills. Third, you judge it on cost per booked job against your Search campaign after 60 to 90 days, and it dies if it loses.

Be wary of one pattern: an agency that pushes every client into PMax by default. PMax is far less work to manage than a well-built Search campaign, which makes it attractive to agencies running hundreds of accounts. Less work for them, less control for you. Does Performance Max steal traffic from Search campaigns? It can. That means part of PMax’s reported results is traffic your Search campaign would have caught anyway, often more cheaply.
